I think the bigger risk is the migration timing — if we ship before the holiday freeze we'll have no buffer to roll back. We saw what happened in March with the analytics rewrite.

Agreed. Can we phase it? Schema first, then traffic cutover after Jan 5?

Phase one is the schema migration — that part is reversible. Phase two is the cutover, where the buffer matters most.
